From one AV job to day-to-day operations support
In 2016 we ran the AV for the first CLOC conference in San Francisco. CLOC then asked us to help its leadership with growth and daily operations: member support, webinars, the content of more than 200 sessions, a speaker portal and the vendor negotiations. During the years we supported CLOC, membership grew from 300 to 2,400.

The problems we get called in for
First what you’re living with, then what changes once the work has an owner.
- Everything still routes through the founder.
- What changes: One owner for each part of the back office, with every step written down so someone else can run it.
- The conference is in eight weeks and the sessions live in fifty inboxes.
- What changes: One schedule, one speaker portal and every deck checked before it goes on screen.
- Nobody can say who owns vendor spend.
- What changes: A single list of contracts, owners and renewal dates, with savings counted against it.
- The big project is late, and nobody wants to say so.
- What changes: A named lead, one honest plan and a one-page status every week.
How a complicated job becomes simple to run
Four steps, in the same order every time. None of them needs new software.
-
Get it all on one list
Robert talks to the people who do the work and writes down everything in motion: tasks, vendors, contracts, deadlines and who holds each one.
-
Cut it into pieces people can own
Each piece gets one owner and one date. Anything without an owner is the first thing we fix.
-
Run it every week
One page each week: what got done, what’s next, what’s blocked, and which decisions are waiting on you.
-
Write it down and hand it over
Procedures written for the person who will run them, so the work keeps going after we step back.
Three kinds of work, done to the finish
Each one has a single lead, a written plan and a weekly status.
- Operations leadership Robert takes ownership of the day-to-day operations of a growing organization, writes each process down, and builds it so your own people can run it.
- Process improvement and cost reduction We map how the work really moves, take out the steps that cost the most, and renegotiate the contracts you already pay.
- Project and program management A named lead who runs the plan, chases the dependencies and reports to you weekly on one page, from system go-lives to conferences.
